How to run a great one-on-one

  1. Protect the time. Reschedule if you must, but don't cancel.
  2. Let them go first. Their topics come before yours.
  3. Listen more than you talk. Aim for them speaking at least half the time.
  4. Ask for feedback on yourself. Then act on it, visibly.
  5. Write down action items. Yours included, and review them next time.

Good one-on-one questions

  • What's the best thing that happened at work this week?
  • What's taking more energy than it should?
  • Is there anything you need from me that you're not getting?
  • What would make the next month a success for you?
  • Is there a skill you'd like to build this quarter?

What should I talk about in a one-on-one?

Start with how they're going, then their topics, priorities and blockers, feedback in both directions, and longer-term growth every few meetings. Finish with action items.

How often should one-on-ones happen?

Weekly or fortnightly for most teams, for 30 minutes. Consistency matters more than length, so avoid cancelling.

Who owns the one-on-one agenda?

The team member should add their topics first. The manager adds theirs after. It's their meeting.

How do I keep track of what we agreed in past 1:1s?
